Since I've started carrying I've learned the joys of trying to maintain my concealment while wrangling a very active 2 year old. So far so good but it is a good test of concealment to be sure.

Whatever works for you! I guess you've identified and dealt with many of the problems/challenges women have who carry off-body, but they'd be enough to keep me from doing it. We have family we see a lot of who wouldn't hesitate to grab our diaper bag and dig through it, so that would be more trouble than it's worth for me.
I haven't had a problem with my rig, even while rolling on the floor with the kids (I generally carry a sig p290, usually tucked in a crossbreed supertuck at 4:30-5) and family never knows I'm carrying, but I'm a skinny guy carrying a relatively small pistol so it hides pretty well for me. I wear everything from polos (sometimes untucked, sometimes tucked) to dress shirts at work and at church, and no one's wise that I carry. The "blousing" of all my dress shirts hides the butt just fine. I have given up my left front pocket for a magazine (in a Remora Mag pouch), but otherwise haven't had to change my clothing or dress when I started carrying - just had to add a couple of better belts to the wardrobe. I just can't stand the idea of my gun out of my possession in any way - I can't hold onto a bag 100% of the time, especially when with family and such.

In the same boat with my 12wk/old....my solution is a Charter Arms Undercover in a Uncle Mike's pocket holster with a 8-rd Tuff Strip. Works well so far.
Only concern I have with diaper-bag carry is that the bag can get out of reach pretty quick. When we meet friends & family at restaurants, more than a few will offer to change diapers. Then your bag is gone to the restroom. I prefer on-body carry in almost all situations.

I don't carry in a diaper bag, but being a Dad with a newborn I was looking for something more useful and less frilly than the usual diaper bags sold in stores - something I could use later on as a utility bag when its diaper bag function is no longer needed, like maybe a range bag. I eventually found the Maxpedition Mongo Versipack:


It's big enough and has plenty of pouches and compartments for a bunch of diapers, several blankets, bottles, diaper wipes, spare baby clothes, burping rags, snot-bulb, diaper rash cream, etc. But it's small enough so that it's not like an uwieldy duffle bag. It also includes a waist strap to keep it in place when you have to bend down to pick stuff up and to make it harder for thieves to grab it from you. There's a "secret," zippered compartment in the back (close to the body) with velcro where you can conceal carry if you so choose (although I don't).
Only thing about it is that it's kind of expensive as far as bags go, but seems like Maxpedition costs a bit more than most other brands. I have to admit, it seems to be really well made and has held up so far to my abuse as I throw it around in the car or wherever. It has outer velcro strips for any velcro patches you might want to put on there. Mine just has a little velcro shoulder patch U.S. and Texas flags.
